The constraint

In renovation businesses the quote is the sales engine and the margin lock at once: get it out slowly and the job goes elsewhere; get it wrong and the job loses money. Producing detailed quotes by hand consumed roughly a working week of hours every week, and the people producing them were the same people needed to win and deliver work.

How we approached it

We broke the quoting workflow into stages and put an agent on each: taking the job details in, assembling the scope, pricing it against how Ark actually prices, and producing the quote document for a human to check and send. A series of agents, each with a bounded job and a review point, rather than one black box.

The constraint

A slow quote loses the job to whoever answered first. A wrong one wins the job at a loss. Every renovation business lives between those two failure modes, but at Ark Bathrooms the pressure landed on a single desk, because the people producing the quotes were the people who had to win the work and run the jobs.

That is what turned quoting from a chore into the bottleneck. The pipeline could not move faster than the desk that priced it, and every hour spent assembling a quote came directly out of selling the next job or delivering the current one. The approach

The reason for a series of agents rather than one is that a bounded job can be checked. Each stage of the workflow, from taking the job details in to producing the finished document, has an output a person can look at and judge, so a problem surfaces at the stage that caused it instead of somewhere downstream inside a finished quote.

The pricing stage carried the most weight. The agents price against how Ark actually prices, not against a generic model of what a renovation should cost. The system’s job is to reproduce Ark’s own judgment on the routine run of jobs and leave the unusual ones to the people who can price them.

Nothing reaches a customer unchecked. A person reviews every quote before it is sent, because a person carries the consequences of a wrong one.

The outcome

Forty-five hours came back every week, and they went back to the people the pipeline had been queueing behind. Quotes still go out under a human signature; the desk work behind them no longer consumes the week.
